How to increase your revenue with delivery in 2026

Delivery in Brazil has never been so big — but most restaurants still depend on platforms that charge up to 30% per order. Here's how to change that.

The delivery market in Brazil generated more than R$60 billion in 2024 and the projection for 2026 is even greater. But there's one detail that most restaurant owners don't stop to calculate: how much of that money do you actually keep?

The invisible cost of the marketplace

When you sell through iFood, Rappi or any other marketplace, the platform charges a commission that varies from 12% to 30% per order — depending on the plan, the segment and how you are positioned.

Let's look at a real example:

Why relying solely on the marketplace is a risk in 2026

It's not a matter of the marketplace being bad. It's a matter of concentration risk.

The algorithm changes. One day you are well positioned, the next your restaurant disappears from the first page. No clear reason, no warning.

The customer is not yours. The contact, order history, data — everything stays on the platform. If you leave, you lose access to this entire relationship.

Strategy: don’t leave the marketplace for good — migrate gradually

Leaving the marketplace overnight is risky. You lose visibility before building the alternative channel. The right strategy is gradual migration:

Month 1: Activate the direct channel

  • Create the digital menu
  • Place the link in the Instagram bio and in the automatic WhatsApp message
  • Print QR Code for tables and bags

Month 2: Communicate actively

  • Weekly stories with menu link
  • Message to customers who have ordered before (via WhatsApp)
  • Offer an exclusive discount for those who order directly (welcome coupon)

Month 3: Balance

  • Monitor where orders come from
  • Continue in the marketplace while the direct channel grows
  • Reduce paid boost on the marketplace progressively
